The forward deployed engineer roadmap in 2026 has six phases: engineering foundations, cloud and delivery, applied AI (LLMs, RAG, evals, agents and MCP), enterprise integration and security, customer craft, and a deployment portfolio plus interview preparation. A focused learner with some coding exposure can cover it in 16–18 weeks. An experienced engineer can do it in 8–10.

What does it take to become a forward deployed engineer?
A forward deployed engineer (FDE) is a software engineer who builds and deploys a solution inside a customer’s organisation, usually an AI system on the customer’s own data, and is accountable for the business outcome. The definition tells you what the roadmap must produce: someone who can code, deploy, evaluate, integrate and talk to customers.
Most roadmaps online stop at “learn LangChain”. They miss the two halves that decide whether you get hired: deployment inside enterprise constraints, and the customer craft that 55% of postings list before any technical skill, according to Bloomberry’s analysis of 1,000 FDE job ads.
Phase 1: Engineering foundations (weeks 1–5)
Learn Python properly: object-oriented design, type hints and pytest. Then SQL on PostgreSQL against data that has duplicates, encoding errors and undocumented columns, with pandas for the clean-up. Then REST APIs with FastAPI, secured with OAuth2 and JWT. Finish with enough TypeScript, React and Next.js to build an internal dashboard.
Messy data is not optional. In our programs every exercise uses one fictional client, Deccan Finance, a mid-size NBFC, with the data quality of a real lender. Practise only on clean Kaggle CSVs and the first real customer dataset will stop you cold.
Milestone: an internal operations dashboard with authentication, a PostgreSQL back end and tests.
Phase 2: Cloud and delivery (weeks 6–8)
Cover AWS core services (IAM, EC2, S3, RDS, VPC) and how to read the bill, then Docker, CI/CD with GitHub Actions, Kubernetes basics, Terraform and observability. AWS appears in 32% of FDE postings, more than any other cloud.
Milestone: the Phase 1 dashboard containerised and deployed through a pipeline to a cloud environment, with logs, metrics and a budget alarm.
Phase 3: Applied AI: LLMs, RAG, evals, agents and MCP (weeks 9–12)
LLM fundamentals
Tokens, context windows, structured outputs, the Claude and OpenAI APIs, and cost and latency budgets. You should be able to estimate the monthly cost of a workload before you build it.
Retrieval-augmented generation
pgvector, hybrid search, rerankers and permission-aware retrieval. The enterprise failure mode is not bad answers. It is correct answers drawn from documents the user was not allowed to see. Build retrieval that respects the customer’s access control from day one.
Evals and observability
Golden datasets, LLM-as-judge, RAGAS, promptfoo, CI gates and Langfuse tracing. OpenAI runs every customer engagement through a formal validation phase built on evals before delivery, as the Pragmatic Engineer describes. Treat evals as engineering, not as a report you write at the end.
Agents and MCP
Tool calling, LangGraph, the Claude Agent SDK, human-in-the-loop approval, guardrails, and building MCP (Model Context Protocol) servers that expose a customer’s systems to an agent safely. Anthropic’s FDE job description lists shipping MCP servers, sub-agents and agent skills as core work.
Milestone: a permission-aware document assistant with an eval suite that runs in CI and blocks the deploy on regression.

Phase 4: Enterprise integration and security (weeks 13–15)
Single sign-on with OIDC and SAML, role-based access control, ServiceNow and Salesforce through MCP servers, SQL Server and ERP connectors, and event streams with SQS or Kafka. This is the phase that turns a demo into something a bank will run.
Security and governance come next: the OWASP LLM Top 10, prompt-injection defences, PII handling, India’s DPDP Act 2023, and the basics of SOC 2, GDPR and HIPAA. The output is an evidence pack the customer’s security team can sign. In our programs this review is run with SOC Masters faculty before every deployment.
Milestone: an agent that creates and updates ServiceNow tickets through an MCP server, behind SSO, with a completed security evidence pack.
Phase 5: Customer craft (weeks 14–16, in parallel)
Discovery calls, MECE problem trees, pyramid-principle writing, scoping PRDs, statements of work, executive status notes, UAT plans, adoption tracking and demos. 68% of FDE postings mention travel to customer sites and 55% put customer work first, so these are graded skills, not extras.
The only way to practise them is with a customer, real or role-played. We run a weekly Customer Engagement Lab for this, with demos practised in English and in Telugu or Hindi, because the people who adopt your system in a Hyderabad or Vijayawada back office are not always English-first.
Milestone: a scoping PRD and SOW for a real brief, and a ten-minute executive demo that a non-engineer can follow.
Phase 6: Portfolio and interviews (weeks 17–18)
Five deliverables: one system deployed for a real user, an eval report, a security evidence pack, a one-page case study with a measured result, and a recorded demo. Interview preparation then covers system design for AI systems, a take-home on messy data and a customer role-play. Our rule: if you already have a job where you can deploy to a real user and get feedback, free resources plus discipline can work. What FDE projects should you build?
- Internal operations dashboard. Authenticated, PostgreSQL-backed, tested. Proves you can ship a complete application, not a notebook.
- Productionised platform. The same application containerised, deployed through CI/CD to Kubernetes with Terraform, logs, metrics and a cost alarm. Proves you can run software you did not host yesterday.
- Enterprise integration agent. A permission-aware RAG assistant that also creates ServiceNow or Salesforce records through an MCP server, behind SSO, with an eval suite in CI and a security evidence pack. Proves the applied AI and enterprise halves together.
- End-to-end deployment with UAT. A scoped brief, a SOW, a build, user acceptance testing, an adoption plan and an executive demo. Proves customer craft.

Mistakes to avoid on the forward deployed engineer roadmap
- Tutorial chaining. Finishing a fourth LangChain course instead of deploying the first project. Employers count deployments, not certificates of completion.
- Skipping evals. A demo without an eval suite is a claim. Interviewers at labs and GCCs ask for the golden dataset within the first ten minutes.
- Clean data only. If every project used a tidy public dataset, you have not practised the hardest part of the job.
- No security story. If you cannot explain how your system handles prompt injection, PII and access control, a Hyderabad GCC or bank will not let it near production.
- No customer artefacts. A portfolio with code and no scoping document, SOW or demo recording answers only half the job description.
- Applying only to labs. 60% of postings want 3–5 years. IT-services FDE practices and GCC academies in Hyderabad are where most first FDE jobs are.

Python first, because 66% of FDE postings ask for it and most AI tooling is Python. TypeScript appears in 35% of postings and matters because customers need dashboards, internal tools and front ends for the systems you build. Learn enough TypeScript and React to ship an authenticated internal application.
What is the best first FDE project?
A permission-aware document assistant over messy enterprise data, deployed behind single sign-on, with an evaluation suite that runs in CI. It touches retrieval, security, deployment and evals in one artefact, and it maps to the most common enterprise request in 2026. Add a one-page case study with a measurable result.
Is the roadmap different for Hyderabad?
The skills are the same everywhere. The entry points differ. Hyderabad FDE hiring is led by GCC and services employers such as EPAM, Sutherland, Turing, TCS and Accenture, which weight enterprise integration, ServiceNow and Salesforce experience and security evidence more heavily than research credentials.
